The discussion about Joanne's singles will go on forever because the album was created to be a consistent body-of-work to help the GP's perception of Gaga transition to a more versatile singer / song-writer artist so her role in ASIB and subsequent campaigning could succeed. Perfect Illusion was the most Pop-friendly song on the album, and did its job to generate enough awareness of her new look and album; and, Million Reasons was a great last impression via her Million Promos. Neither song overshadowed ASIB or the Lady Gaga brand which wasn't going to shift totally away from dance once ASIB concluded.

Diamond Heart is only the most sensible option as a lead if Gaga had gone 200% down the route of a Country/ Americana album and there were 2-3 standous to follow up with. Pop Radio would not have given it the immediate plays PI had on its way to a #15 debut. It would've taken weeks to organically build up to anything close to that number with DH, and then what? PI crashed after initial exposure -- exposure it would not have as a 2nd single. 

Sinner's Prayer is the only song that wouldn't have seemed like a step forward sonically. It may have earned her good reviews, but would Joanne have sold as well or ASIB smashed so hard if her previous era had Diamond Heart as a #20 with no Pop Radio exposure and Sinner's Prayer as a positively reviewed, but non-charting single? 

There's a reason unlike TF/M, BTW, or ARTPOP, more than 1-2 songs come up in these discussions for Joanne. Perfect Illusion, Million Reasons, Diamond Heart, A-YO, John Wayne, Hey Girl, Angel Down would probably all score 65/100 by the fan-base on average, and all of them probably would've done the same as Million Reasons' initial Chart run as a 2nd single. But, only Perfect Illusion could've given her immediate Pop Radio exposure + #15 debut as the lead > good sales for Joanne > promo opportunities for Million Reasons > awareness of her vocal skills for ASIB.

A-YO received promo and performances, and its reception -- even after PI had done enough to get the era exposure -- was not great. I think that it could've been a cute promo / final single, interchangeable with John Wayne. Both were shorter, upbeat songs that could've gained moderate traction on streaming and served a cool visual to support the album. But, both are too kitsch to work as a lead. 

I would've released Hey Girl after Million Reasons because why not? With the boost both Joanne and Gaga received from the SB, it could've had moderate success on AC/HAC. 

Dancin In Circles would've been a horrible lead / official single. It only gets attention because it was the closest to the 'old' Gaga, which is the antithesis of what the singles off Joanne should have been chosen for. It would've done nothing except maybe get a decent 1-week peak from pleasing her fans at the expense of the album's success. As a promo single to get those same fans to buy the album? Sure. But, it would not have been played on Pop Radio, and would've made a confusing statement sonically as an official single.

I don't understand why people are saying that Diamond Heart is "too rough" while Perfect Illusion sounds sounds like a demo and "rougher" than Diamond Heart.

 

Perfect Illusion is good, but Diamond Heart is better. It sounds like somewhat a representation of what the album will be.
